How to Set Up a Computer Repair Bench

Search for how to set up a repair bench and you get a shopping list. Anti static mat, a good iron, a magnetic parts tray, a headlamp, an arm mounted magnifier, some brand of screwdriver kit with 140 bits. All of it is fine. All of it is also the cheap part.

I built the bench setup at a Friendly Computers franchise between 2006 and 2009. It was the most profitable location in the country, and when corporate wanted the layout mirrored to the new stores, the thing they copied was not the furniture. Any shop can buy the furniture. What got copied was a set of rules about what is allowed to sit on the bench and what has to leave.

That is the actual subject. A bench is not a workspace. It is a queue with a physical footprint, and if you treat it as storage it will quietly become storage.

Buy the gear once, then stop thinking about it

Get this out of the way so we can talk about the part that matters.

  • Light from two directions. One overhead, one on an arm. A single overhead light puts your own head in the shadow of the thing you are working on.
  • A surface you can wipe and that will not conduct. ESD mat, grounded. Not because every board dies without it, but because the ones that do die will die three weeks later at the customer's house and you will never connect it back to you.
  • Parts trays with lids, one per job. Not a big communal tray of screws. The single most expensive five minutes in this trade is trying to remember which of two laptops the four short screws came out of.
  • Power at bench height. Not a strip on the floor. You will be plugging and unplugging forty times a day.
  • A camera. Your phone is fine. Photograph the device before you open it, every time.

That is the list. It costs a few hundred dollars and it is done. Now the hard part.

Rule one: the bench has a fixed number of slots, and you say the number out loud

Pick a number of devices that physically fit on your bench with room to work. For most one person shops that is somewhere between four and eight. Mark the slots if it helps. The point is that your capacity becomes a physical fact instead of an optimistic guess.

This is the rule that people push back on hardest, because a full bench feels like turning away money. It is the opposite. A bench with fourteen machines on it is not a shop doing fourteen repairs. It is a shop doing two repairs and storing twelve, and every one of those twelve has a customer who is going to call.

When the slots are full, the next intake goes on a shelf with a date, and the customer gets told a real date instead of "later this week". You did not lose the job. You stopped lying about when it would be done.

Rule two: you can read every device's state without touching it

Stand in the doorway. You should be able to tell, for each device on that bench, which of these it is:

  1. Being worked on right now.
  2. Diagnosed, waiting for the customer to say yes.
  3. Approved, waiting for a part.
  4. Done, waiting for pickup.

If you have to pick a machine up, open the lid, or search your memory to answer that, the bench is not readable, and every tech who is not you is going to guess. Colored tags work. Physical zones work better, because a zone cannot fall off.

At Friendly Computers we used position. Left side was in progress, middle was waiting on a human, right was waiting on a part. Done went off the bench entirely, which is the next rule.

Rule three: finished work leaves the bench the same day

A repaired machine on the bench is not a repaired machine. It is a repair you have not been paid for, taking up a slot that could hold one you will be.

Give it somewhere to go. A shelf, a rack, anywhere that is not the working surface, and move it there the moment it passes QC. Then contact the customer that same day. Not tomorrow in a batch.

The shops that struggle are almost never the ones that repair slowly. They are the ones where the repair finishes on Tuesday, the customer hears about it on Friday, the pickup happens the following Wednesday, and the bench held that machine for eight days to do four hours of work.

Rule four: waiting on a part is not a bench state, it is a shelf state

This is the one I would enforce hardest if I were setting up a shop tomorrow.

A device waiting on a part is going to wait days. Sometimes weeks, if the part came from a marketplace seller. It does not need to be within arm's reach for any of that time, and while it is, it is consuming one of your four to eight slots and adding to the visual noise you are trying to read through.

Bag the screws, tag the device, photograph the state it is in, put it on the parts shelf, and write down what you ordered and when. When the part lands it comes back to the bench and goes straight to the front of the queue, because most of the work is already done.

The failure this prevents is the specific one where a part arrives, sits in the box on the counter for nine days, and the device it belongs to is still on the bench underneath two newer machines.

Rule five: nothing sits on the bench without a name attached

Every device gets a ticket number written on a tag, on the device, before it touches the bench. No exceptions for the quick ones. No exceptions for your friend's laptop. No exceptions for the machine you are going to look at in five minutes.

The untagged device is where shops actually lose money. It gets moved once, ends up behind a monitor, and surfaces six weeks later when somebody finally calls to ask. By then nobody remembers whose it is or what was wrong with it, and you are either eating the repair or having a conversation you will lose.

The number that tells you whether any of this is working

Count the devices on your bench at close of business, and count the ones you finished that day. If the bench count keeps climbing and the finished count does not, your intake is outrunning your capacity, and no amount of gear fixes that. You either add hours, add a tech, or start giving customers honest dates.

That ratio is the whole health of a small shop in one glance, and you can read it off the bench. That is what a good bench is for.

The bench is not a place where repairs happen. It is the physical shape of your work in progress, and it is the most honest reporting tool a small shop owns, because it cannot round anything up.

Buy the mat and the light once. Then spend your effort on the rules: a fixed number of slots, a state you can read from the doorway, finished work off the surface the same day, parts waiting on a shelf instead of the bench, and a name on everything.
